Structures for a Mission-Driven Nonprofit

Client: A small, mission-driven nonprofit (~5 FTEs and a working board), navigating a critical capital campaign.

The Challenge

Leadership was in crisis at the worst possible moment. The Executive Director had resigned amid staff frustration and high turnover. The co-founder was pulled back into day-to-day operations, which only increased tension and misalignment. The board lacked the governance structure and tools to support staff or hold leadership accountable — and the organization risked losing funding and momentum during a critical growth phase.

What We Found

The instinct in situations like this is to look at staff performance. But staff accountability wasn't the core issue here. The real blockers were board structure and authority, and a misalignment between the co-founder and organizational leadership. Without a strategic, engaged board, no amount of individual effort would create lasting stability.

Our Approach

We started with listening, not solutions — interviews, document reviews, self-assessments, and time studies to understand what was actually happening versus what everyone assumed was happening. From there, we:

  • Facilitated transparent conversations to rebuild trust and surface concerns across the board, staff, and co-founder

  • Developed performance metrics for the Executive Director and other high-level roles, and updated job descriptions and review tools

  • Implemented core governance assets — a board manual, an onboarding protocol, and a collaborative workspace — to streamline how the organization actually operates

  • Refocused the organization around mission alignment and measurable outcomes

‍The Shift

The organization moved from confusion to shared awareness — a clear-eyed understanding of where the structural gaps were and what accountability actually required. Foundational tools were put in place for governance, performance, and onboarding, positioning the nonprofit for a healthier leadership transition and long-term resilience.‍
